A second opinion with no stake in the answer.

Software architecture review of the design you already have, or the design you need before committing. We are not selling you the implementation, which is the entire reason an independent architecture read is worth buying.

WHERE DESIGNS GO WRONG

Nobody designs
a bad architecture on purpose.

Architecture failures are usually a reasonable decision made with incomplete information, then defended for two quarters because reversing it would look like failure. Four patterns cover most of what we find.

THE PATTERN
HOW IT HAPPENS
WHAT A REVIEW ESTABLISHES
Designed for a scale you do not have

Microservices, event sourcing and multi-region for a product with two hundred users, because that is what the reference architecture showed.

What your actual load and team size justify, and what the operational cost of the sophisticated option really is.

Chosen by whoever knew it best

The database, queue and language reflect the previous role of whoever started, not the requirements of this system.

Whether the choice fits the workload, and what switching would cost now versus in year two.

No boundary discipline

Everything can call everything, so a change anywhere risks something anywhere. The system becomes untestable before it becomes large.

Where the boundaries should be, and which coupling is genuinely load-bearing versus accidental.

Run cost never modelled

The design is sound and costs four times what the business case assumed once real traffic arrives.

Cost per unit of work under the current design, and which architectural change moves it most.

WHAT YOU GET

What the review delivers

Written for an engineer to act on and a board to approve, which are different audiences and usually need the same document to work for both.

Current-state assessment

What the system does, where it is coupled, what its real failure modes are, and which parts are genuinely at risk versus merely unfashionable.

Costed option set

Two to four viable paths, each with build cost, run cost, risk and what it forecloses — including doing nothing for another two quarters.

Reversal cost per option

What it costs to change your mind later. Usually the deciding factor and almost never in the original proposal.

Scale and failure analysis

What breaks first as load grows, and what the system does when a dependency is slow rather than down.

Decision records

Each recommendation written with the alternatives rejected and why, so the decision stays settled when the team changes.

A recommendation you can argue with

Our view, plus the strongest case against it, so you can disagree using our own evidence rather than on instinct.

WHEN TEAMS CALL US

Moments an outside read is worth the fee

All of these share one feature: the people closest to the decision have a stake in the answer.

A big commitment is imminent

A platform, database or architectural direction is about to be chosen, and reversing it later would cost a quarter.

The team disagrees internally

Two credible senior engineers want different things, and the argument has stopped being technical.

A vendor designed it

The architecture came from whoever is quoting to build it. An independent read is cheap insurance.

Scale is arriving

Traffic or data volume is growing and nobody is confident what breaks first or when.

Costs do not scale sensibly

Infrastructure spend is growing faster than usage, which is nearly always architectural.

A new CTO wants a baseline

Inheriting a system and needing an honest, independent read before making commitments.

AI-ASSISTED DELIVERY

Reading the whole systemrather than a sample of it.

A traditional architecture review reads a fraction of the codebase and infers the rest from interviews and diagrams. Reading it in full changes the quality of the finding: actual coupling rather than intended coupling, real dependency paths rather than documented ones. It also compresses the engagement, and that saving goes into your fee.

FULL COVERAGE

The codebase, not a sample

Every module, integration point and configuration read, so the assessment reflects what the system is rather than what the diagram claims.

COUPLING ANALYSIS

Dependencies as they exist

Real call graphs and data flows extracted, which routinely reveals coupling nobody intended and boundaries that exist only on paper.

OPTION MODELLING

Four scenarios, not one

Cost and load models built per option quickly enough that we can genuinely compare alternatives rather than justify the first plausible one.

HOW THE SPEED STAYS SAFE

The recommendation is a senior engineer’s judgement.

Trade-offs between cost, risk, team capability and organisational appetite are judgement calls. Faster reading is what makes room for that thinking and for arguing the recommendation properly with your team.

See our AI practice
WHAT WE DO NOT CUT
Findings are verified against the running system

Anything inferred from code is confirmed against production behaviour and with the engineers who maintain it.

Options are argued with your team

We present the case for and against each path in a working session. A recommendation nobody has challenged is not worth much.

Cost models are yours to re-run

Assumptions are exposed as variables rather than baked in, so you can test our arithmetic instead of trusting it.

The saving is in the fee

A shorter review is priced as a shorter review. We do not bill the old shape and keep the difference.

HOW WE WORK

Read it, model it,
then argue about it

The most valuable part of this engagement is usually the session where we argue the other side of our own recommendation with your engineers. Anything that does not survive that does not belong in the document.

01
Week 1
Frame the decision
OUTPUTTerms of reference

What is actually being decided, what constraints are genuinely fixed, and what evidence would change the mind of whoever has to approve it.

✓The decision stated in one sentence
✓Fixed constraints separated from habits
✓Explicitly out of scope, agreed
02
Week 1-2
Read the system
OUTPUTCurrent-state assessment

Code, configuration, infrastructure, incident history and the cloud bill. We look at what the system does, not only at what the documentation says it does.

✓Codebase read in full, not sampled
✓Real coupling and call paths mapped
✓Incident history and cost read
03
Week 2-3
Model the options
OUTPUTCosted option set

Two to four viable paths, each modelled for build cost, run cost, risk and reversal cost. Including, where it is honest, doing nothing for another two quarters.

✓Each option costed to build and run
✓Reversal cost stated per option
✓Do-nothing modelled as a real option
04
Week 3
Pressure-test it
OUTPUTChallenge session notes

We put the recommendation in front of your engineers and argue against it. Whatever does not survive that session is removed rather than defended.

✓Recommendation argued against internally
✓Disputed assumptions flagged, not buried
✓Document revised where challenge holds
05
Week 3-4
Write it down properly
OUTPUTDecision records & recommendation

A written recommendation with rejected alternatives and reasoning, plus a walkthrough for whoever signs. We stay reachable through the decision.

✓Written for a reader who was not there
✓Rejected options recorded with reasons
✓Available after delivery for questions
WHEN NOT TO COMMISSION

When a review
will not change anything

An architecture review is only worth buying when a decision is genuinely open. These four are worth checking before you engage anyone.

The decision is already made

A review commissioned to ratify a choice wastes three weeks and damages how the function is trusted afterwards.

We would decline it politely.
The problem is delivery, not design

Where the architecture is sound and the issue is pipeline, testing or capacity, a design document changes nothing.

Look at platform work instead.
Nobody will implement it

Without capacity or budget behind the recommendation, it becomes a document that gets circulated once.

Secure the resourcing first.
The system is about to be replaced

Reviewing something being decommissioned in two quarters spends money to arrive at the same place.

Review the target, not the legacy.

HOW WE JUDGE IT

What a good review changes

A review that changes nothing was either unnecessary or ignored. These are the signals it landed.

Decisions changed or deferred

Choices reversed, rescoped or delayed as a result. The clearest evidence the work was worth commissioning.

Reversal cost made visible

Whether the team now knows what changing its mind costs per option. Frequently the most valuable single output.

Run cost variance

Actual infrastructure cost against the model, once the recommendation is implemented.

Incidents in the reviewed area

Whether the failure modes we named actually materialised, and whether the mitigation held.

Decisions reopened

How often a settled choice gets relitigated. Good decision records reduce this sharply.

Estimate accuracy afterwards

Whether work in the reviewed area now lands closer to estimate, which is what better boundaries buy you.

Industry Expertise Across 35+ Sectors

From retail apps and banking dashboards to a defence group rebrand, we bring proven domain knowledge to every product we design and build.

FAQ

Questions about architecture reviews

Independence Method Commercials

Do you recommend yourselves for the build?

Not as part of the review. The recommendation is written to be delivered by anyone, and roughly half of these engagements end with the client building it themselves or with another supplier.

What if the current design is fine?

Then that is the finding, and it is a cheap answer to get. Confirming a sound design with independent evidence is often exactly what a board needs.

Will you tell us to microservice everything?

Almost certainly not. Most systems we review are more distributed than their scale justifies, and the operational cost of that is the thing nobody budgeted for.

Can you review a vendor’s proposed design?

Yes, and it is a common reason to call us. A design produced by whoever is quoting to build it deserves an independent read.

How do you handle internal disagreement?

By making the trade-offs explicit rather than picking a side. Most architecture arguments are two people optimising for different risks, and naming that usually resolves it.

ARCHITECTURE CALL

Bring the design decision
your team cannot settle.

Forty-five minutes with a senior engineer. We will tell you which parts of the decision are expensive to reverse, what evidence would settle the argument, and whether a review is worth commissioning at all. No deck, no discovery fee.
