Lifecycle & Retention

Renewal is decided in
month one.

Customer lifecycle and retention: onboarding and time-to-value design, health scoring that flags churn risk early, and renewal and expansion playbooks triggered by behaviour rather than by a calendar date. By the time a renewal conversation starts, the outcome is usually already set.

WHERE CHURN ACTUALLY STARTS

Nobody churns
at renewal.

The decision to leave is usually made months before the contract date, and the signals are almost always present in your own data. Four patterns explain most preventable churn.

THE PATTERN
WHAT IT LOOKS LIKE
WHAT WE PUT IN PLACE
Value never arrived

The account signed, onboarding stalled at step three, and nobody noticed because usage was never defined as a milestone.

Time-to-value milestones defined and instrumented, with intervention triggered when an account stalls rather than when it cancels.

Single-threaded relationship

One champion, no other engaged users. When they leave, the renewal has no internal advocate and nobody saw it coming.

Breadth of engagement tracked per account, with multi-threading as an explicit playbook rather than an aspiration.

Silent decline

Usage fell steadily over two quarters. No ticket, no complaint, no flag — because nobody was watching the trend.

Health scoring on usage trajectory rather than absolute volume, so a declining account surfaces while there is still time.

Renewal as an event

First contact about renewal happens thirty days out, which is a negotiation rather than a relationship.

A renewal motion that starts a quarter ahead and is triggered by health signals, not by the contract date.

WHAT YOU GET

What the lifecycle programme contains

Onboarding, health scoring and the playbooks that act on them. Scoring without an attached motion is a dashboard nobody opens.

Time-to-value definition

What a new account has to do to be genuinely activated, defined per segment and instrumented so stalling is visible within days.

Onboarding flow design

The sequence, the milestones and the intervention points, built so a stalled account triggers a person rather than a reminder email.

Health scoring model

Usage trajectory, engagement breadth, support sentiment and commercial signals combined into a score that predicts renewal rather than describing the present.

Renewal playbook

What happens at each health band, starting a quarter before the date, with owners and required actions rather than a task in a calendar.

Expansion playbook

Which usage patterns indicate readiness for more, so expansion is triggered by evidence instead of by a quarterly sweep.

NRR reporting

Net revenue retention by cohort with expansion, contraction and churn shown separately, because a single number hides the story.

WHEN TEAMS CALL US

Moments retention becomes the priority

Retention work usually gets funded after a surprising quarter. The signals were nearly always available beforehand.

A churn quarter surprised you

Several accounts left with no warning, and afterwards the signals were obvious in the data nobody was watching.

New business is replacing losses

Growth looks fine gross and flat net. Acquisition is funding a leak rather than compounding.

Onboarding is inconsistent

Every CSM runs it differently, so activation depends on who was assigned rather than on a defined process.

Expansion is accidental

Upsells happen when a customer asks. Nobody knows which accounts are ready for more.

Renewals are discount negotiations

Every renewal arrives as a price conversation, which means value was never established or measured.

A board is asking about NRR

Investors want net revenue retention by cohort and the current reporting cannot produce it reliably.

AI-ASSISTED DELIVERY

Every account watched, not the twenty on a list.

A CSM can genuinely monitor perhaps thirty accounts closely. Beyond that, health becomes a spreadsheet updated monthly and a gut feeling. Reading usage trends, support sentiment and engagement breadth across every account continuously is mechanical work, which is what makes it worth automating.

COVERAGE

Every account, continuously

Usage trajectory and engagement breadth read across the whole base rather than the accounts a CSM had time to look at this month.

SENTIMENT

Tickets and calls read at scale

Support conversations and call transcripts classified for frustration and risk signals, so tone is a tracked input rather than an anecdote.

EARLY WARNING

A quarter of notice instead of thirty days

Decline patterns matched against accounts that previously churned, so the flag arrives while intervention is still possible.

HOW THE SPEED STAYS SAFE

A flag is a prompt for a person, not a verdict.

Health scores start conversations. What is actually wrong with an account, and what to do about it, is established by a human who calls them.

See our AI practice
WHAT WE DO NOT CUT
Every flag names its signal

A score drop cites what changed — which usage, which sentiment, which contact. A CSM can act on a reason and cannot act on a number.

No automated commercial action

Nothing changes a price, a plan or a contract automatically. Scores route to people who make those decisions.

Consent and retention respected

Call and ticket data processed under your existing consent and retention policy, with role-based access on anything derived.

Measured on prediction accuracy

If flagged accounts do not churn more than unflagged ones, the model is recalibrated or switched off rather than defended.

HOW WE WORK

Define value first,
then measure its absence

Health scoring is only meaningful once you have defined what a healthy account looks like. That definition comes from your own retained accounts, not from a vendor template.

01
Week 1-2
Analyse the base
OUTPUTChurn and retention analysis

What your retained accounts did that your churned accounts did not, in the first ninety days and thereafter. The answer is usually more specific and more actionable than anyone expected.

✓Churned and retained cohorts compared
✓First-90-day behaviour isolated
✓Segment differences surfaced
02
Week 2-3
Define time-to-value
OUTPUTActivation milestones

The specific actions that correlate with retention, defined per segment and instrumented. Vague activation definitions produce vague onboarding.

✓Milestones drawn from retention data
✓Defined per segment, not globally
✓Instrumented so stalling is visible
03
Week 3-5
Build health scoring
OUTPUTHealth model & bands

Usage trajectory, engagement breadth, sentiment and commercial signals combined and validated against accounts that actually churned.

✓Trajectory weighted over absolute volume
✓Validated against real churn history
✓Every score explains its drivers
04
Week 5-7
Write the playbooks
OUTPUTOnboarding, renewal & expansion motions

What happens at each health band and each lifecycle stage, with named owners and required actions rather than suggested best practice.

✓An owner and action per band
✓Renewal starts a quarter ahead
✓Expansion triggered by usage evidence
05
Week 7-8
Launch and report
OUTPUTLive scoring & NRR reporting

Scoring in the tools your CS team already uses, with NRR reporting by cohort that splits expansion, contraction and churn.

✓Scores where CSMs already work
✓NRR by cohort, components split
✓Prediction accuracy tracked monthly
WHEN NOT TO START HERE

When health scoring
is premature

Scoring is pattern recognition. Without patterns to recognise, or a team to act on them, it becomes another unopened dashboard.

Too few churned accounts

Below roughly thirty churned accounts there is no reliable pattern to learn from. Talk to the ones who left instead.

Run churn interviews first.
Nobody owns retention

Scores with no CSM or account owner to act on them change nothing. The motion matters more than the model.

Name the owner, then build.
Usage is not instrumented

Health scoring needs behavioural data. Without product events the model scores billing history and little else.

Fix tracking first.
The product is the problem

If accounts leave because the product does not do what was promised, scoring measures a known issue rather than fixing it.

Fix the product gap.

WHAT WE REPORT ON

What lands in the monthly review

Logo counts and NPS are context. These are what the programme is accountable for.

Net revenue retention

Expansion less contraction and churn, by cohort, with the three components shown separately rather than netted into one figure.

Time to first value

Days from signature to the activation milestone, by segment. The single strongest predictor of whether an account renews.

Health score accuracy

Whether flagged accounts churned more than unflagged ones. If not, the model gets recalibrated rather than defended.

Intervention outcome

What happened to accounts a CSM engaged after a flag, against those nobody reached. This is how the programme proves itself.

Expansion rate by band

Whether healthy accounts actually expand, and whether the expansion playbook is being followed.

Preventable churn

Accounts lost with a flag that nobody acted on. Uncomfortable to report and the most useful number here.

FAQ

Questions about lifecycle work

Health scoring Onboarding & playbooks Commercials

What goes into a health score?

Usage trajectory rather than absolute volume, breadth of engagement across users, support sentiment, and commercial signals. Trajectory matters most: a declining heavy user is at more risk than a steady light one.

How much churn history do you need?

Around thirty churned accounts as a floor. Below that we would rather run churn interviews, which give you specific causes instead of weak correlations.

How far ahead can it predict?

A quarter is typical, sometimes two. The value is not precision but having enough notice that intervention is still possible.

Does NPS belong in the score?

Weakly. Response rates are low and biased toward the engaged. We use it as context rather than as a primary signal.

How do you validate the model?

Against accounts that actually churned, held out from the build. If flagged accounts do not churn more than unflagged ones, the model is not working and we say so.

CHURN REVIEW

Bring the accounts
that left last year.

Forty-five minutes with a RevOps lead. We will look at what separated them from the accounts that stayed, whether the signals were present in your data, and how much notice a health model would have given you. No deck, no audit fee.
